The difference is responsibility, not only price
A factory is responsible for manufacturing and selling its own product. A sourcing agent represents the buyer across the purchasing process. That can include searching for alternative suppliers, challenging incomplete quotations, coordinating changes and checking goods before release.
The right comparison is therefore not “factory price versus agent fee.” It is the total cost and risk of creating a conforming, delivered order using each model.
When buying directly from a Chinese factory makes sense
Direct purchasing is efficient when the supplier and product are already proven. Your team should be able to manage technical questions, commercial negotiations, production changes, inspections and logistics without relying on the factory to make buyer-side decisions.
- The specification is mature and changes are rare.
- You have a long-term relationship with a verified manufacturer.
- Your order volume receives appropriate factory attention.
- Your internal team can communicate across time zones and languages.
- You already have independent quality and logistics arrangements.
When a China sourcing agent creates leverage
An agent is most useful when the purchase contains uncertainty or many connected tasks. New product development, first-time importing, low internal bandwidth and multi-supplier orders are common examples.
- You need to find and compare suitable manufacturers.
- The project has custom materials, packaging, tooling or samples.
- You need an independent view of supplier claims and product quality.
- Several suppliers must deliver into one consolidated shipment.
- Your team wants one responsible coordinator on the China side.
Questions to ask a potential sourcing agent
The agent’s incentives and working method should be visible. Ask how suppliers are selected, whether factory quotations are transparent, what the service includes, how quality findings are reported and who approves commercial decisions.
- How do you search for and verify suppliers?
- Will I see comparable quotations and key assumptions?
- Do you receive undisclosed commissions from suppliers?
- What is included in your service and what is charged separately?
- How are samples, specifications and changes documented?
- Who performs inspections and how are findings reported?
- How are payments, consolidation and shipping responsibilities handled?
A hybrid model often works best
Using an agent does not require giving up factory visibility. A transparent model can keep the buyer involved in supplier approval and commercial decisions while the agent manages local execution. Likewise, a buyer can work directly with a mature supplier and use WRS only for verification, quality control or shipment coordination.
